Transformed a modest online sales of $559,000 in 2018 to a substantial $4.67 million in 2024 averaging around 45% YoY growth over 6 years while improving the MER at the same time through strategic digital marketing and operational enhancements. Overall, revenue improved by 820% from $0.6M in 2018 to $4.67M in 2024. Also, ad spend increased by 712%

A D2C brand operating since 2014, struggled with minimal online traction even 4 years after its launch when we took over in 2018

– The gross sales were stuck at below $30K monthly
– Limited brand visibility
– Minimal data & digital infrastructure

– The first step was measuring overall profitability and, have a single source of truth for data measurement. So, we fixed their broken attribution system by instrumenting tools like Hyros & TripleWhale, It gave us a clear insight on top-level metrics like MER, CAC, AOV, CVR etc. at the channel & campaign level.
– The next step was testing & scaling individual channels. On Meta, we used a scaling framework to scale the campaigns. Meta Ads strategy also evolved post-iOS 14.5, leveraging CAPI, DCO, ASC+ campaigns, using FB shop & website as ad destination, and creative testing.
– Google Ads also transitioned from Smart shopping to PMax, improved Merchant Center feeds, enhanced conversion tracking etc.
-TikTok and Pinterest were added for top-of-funnel traffic with influencers, contest and UGC-driven content for better reach.
– We also introduced new channels like LiveIntent, Skippers, and Microsoft Ads as a part of campaign & creative expansion. Shopify native campaigns were also launched for lost user re-acquisition.
– Email/SMS automations were enhanced for retention, loyalty program, new launches, bundles, best-sellers etc.
– Product feed optimization was another key performer across platforms and social shops.
– Over the time, the inventory was expanded, new bundles were created and underperformers were also phased out.
– New apps were introduced to create bundles, quiz, upsells to improve overall AOV & CAC. All of these efforts overtime helped scale the ad spend and sales

Covid-hit Digital Turnaround: Scaling Google Ads by 610%

Grew sales from $279K in Q1’21 to $1.98M in Q2’25 while maintaining the ROAS and scaled spend from $13.5K to $181K during the same time frame.

Post COVID time, this in-store brand with a few stores, struggled to keep up with it’s in-store sales when the world took to stay at home and remote working. Their business had almost come to standstill and experienced a dramatic drop in foot traffic and revenue. With minimal to almost no online infrastructure in place, they risked shutting down operations entirely. We were brought in with a clear mandate:
– Fix their digital infrastructure spanning across multiple digital assets
– Launch and scale digital marketing campaigns
– Achieve this with minimal turnaround time and budget

Building the Digital Foundation 
– Cleaned their existing website data points & tracking within 10 days
– Integrated inventory management, data feed to sync products with website & store and make them available for marketing
– Set up GA4, Google ads tracking, Google merchant center etc. 
– Refined email & SMS marketing systems. Also used their first-party data to initiate email & SMS flows

Quick-Launch Marketing Strategy
– To start with, launched a branded campaign along with a generic PMax max campaign for all products
– Some optimization involved excluding low priced items priced <$20, low inventory items, off-season products, high return rate items etc.
– Ran conversion campaigns focused on best-selling in-store products to boost initial orders. Also, bundled the best-sellers with other products to boost AOV and cart value
– Created multiple product sets based on the product types and allocated budget towards different campaigns based on performance 
– Create audience signals based on first party data & existing customer database for segmented email campaigns & automations

Long-term optimizations

– Taking SEO beyond website by optimizing feed, Google shop, social shops, UGC Signals

Scaling Lead volume by 740% for a High-LTV startup

Their monthly lead volume went up by 8.4x times from 651 in May’ 24 to 5456 in June’25. Their quarterly ROAS also went up by 326% from 0.19 in Q2’24 to 0.81 in Q2’25 as we also scaled campaigns in where Google ad spend went up 81x times from $1923 in May’24 to $156,190 in June’25.

A healthcare startup operating in a very competitive market segment approached me in Q2’24 to take over and improve their newly-launched Google Ads campaigns. The account was underperforming, with a limited search impression share and suboptimal conversion value per cost. Immediate problems that we had to address was:

Tracking the Marketing Efficiency Ratio (MER) is crucial for all of our eCommerce clients. Because it provides a clear, high-level view of how effectively marketing spend are translating into revenue.

MER = Total Revenue ÷ Total Marketing Spend

Also known as ROAS at the blended level, MER shows how many dollars we make for our clients for every dollar we spend on marketing across all channels (paid and organic combined).

📉 Example:
• Total revenue: $300,000
• Total marketing spend: $100,000
• MER = 3.0

We maintain a healthy MER (usually >3) which allow us to scale the ad spend while keeping customer acquisition cost (CAC) under control. It shows how our entire marketing engine is performing and acts as a profitability pulse-check for our clients

ECommerce marketing isn’t just about acquiring traffic or increasing overall sales — it’s also about understanding what products are truly driving profitable, scalable growth. And, that’s where most of the agency miss out scaling the marketing.

Product analytics is important for us because we understand that not all products are equally profitable. Some products may generate high sales volume but may have thin margins, high return rates, or complex fulfillment or support costs. It also helps us filter out high-revenue but low-profit SKUs — and scale those that bring healthy contribution margins.

To build a profitable and scalable eCommerce business, we as eCommerce experts, must understand what’s happening at every stage of the customer journey—from discovery to purchase and beyond. Tracking funnel metrics gives us the visibility needed to optimize performance, reduce waste, and let out clients grow smarter. Tracking funnel metrics helps us understand:

  • Which channels are best for acquisition?

Why It’s Important?

SEO for our clients goes beyond their website. Platforms like Meta, Instagram, TikTok, and even Shopify etc. now have built-in shops where users browse and buy without leaving the app. That means our SEO efforts must extend beyond our clients’ sites to include these storefronts too.

These “mini-stores” rely heavily on the product feed. The richer the feed, the better these platforms understand the products. Modern SEO also includes user behavior and engagement signals. Ratings, reviews, likes, comments, shares, saves—all of these are signals that algorithms use to rank products.

Leveraging Golden Hours on Facebook: Facebook Ads has two key “golden hours” when it spends more aggressively—morning (7–10 AM) and evening (4–11 PM, peaking at 7–9 PM). To maximize performance, align your budget increases with these time windows. When using the Surfing Method, adjust budgets just before golden hours to ride the momentum.

Superset Targeting in Google: We have used the findings that search heavily complements the PMax campaign and combining performing asset groups into a superset asset groups helps improve the performance
